My Journey as a Scrum Master at open200

Hello there! I'm Christian, and since February 2023, I've been working as a Scrum Master and Project Manager at open200. Before joining open200, I dipped my toes into diverse projects in the academic and publishing sectors, managing everything from conferences and research projects to book projects.


I'm not only a Scrum Master and Project Manager here but also taking on some Product Owner responsibilities. Additionally, I work on improving internal processes, refining our structures and tools, and facilitating workshops and discussions.


Now, you might be wondering, what does all this have to do with being a Scrum Master? Well, in this blog post, I want to share how I support our clients by going beyond the traditional Scrum Master responsibilities.


I'll start with the traditional Scrum Master tasks and then dive into how I've expanded this role to serve our clients better and make our developer team more efficient. Whether you're a fellow Scrum Master or just interested in agile work, I hope my experiences and insights will be helpful. So, let's get started!

Understanding the Traditional Role of a Scrum Master

Before we dive into the unique ways I support our clients, let's first take a moment to understand the traditional role of a Scrum Master. The Scrum Master is a key role in any agile team.


As a servant leader, the Scrum Master guides the team by fostering a culture of collaboration and empowerment. They don't act as the team's leader but rather as a facilitator, enabling the team to embrace agile principles and practices autonomously.


Their primary focus is on removing impediments that hinder the team's progress, ensuring it has the necessary resources and support to work efficiently and effectively towards its goals.


A Scrum Master's responsibilities typically include:


  1. Facilitating Scrum events: This includes sprint planning, daily stand-ups, sprint reviews, and retrospectives. The Scrum Master helps ensure these events remain productive and within their agreed-upon timebox.

  2. Removing impediments: Any obstacles that are slowing the team down or preventing progress and can not be solved by the team itself are the Scrum Master's responsibility to address. This could be anything from technical issues to interpersonal conflicts.

  3. Coaching the team: The Scrum Master helps the team to understand Scrum and to continually improve their skills and practices. This can involve coaching on self-organization, cross-functionality, or specific agile techniques.

  4. Protecting the team: The Scrum Master shields the team from external interruptions and pressures, ensuring they can focus on the work of the current sprint.

  5. Promoting communication: The Scrum Master encourages open and effective communication within the team, as well as between the team and external stakeholders.


In my role at open200, I fulfill all these traditional responsibilities. But over time, I’ve discovered additional ways to support our clients and enhance our team’s productivity. Let’s explore those next.

 

Expanding the Scrum Master Role: How I Support Our Clients and Team

Beyond the traditional responsibilities of a Scrum Master, I’ve taken on several additional tasks to better serve our clients and optimize our internal processes.


Here are some key areas where I contribute:


  1. Strategic project planning: Another aspect of my role involves planning for upcoming projects and optimizing their sequence. To do this, I gather and process effort estimates from our team and the client’s engineers. Using this data, I optimize the project timeline to ensure efficiency and alignment with client expectations.

  2. Providing technical insights: I often find myself gathering and preparing information about planned technical updates for our clients. This includes providing an overview of what updates are planned, their potential impacts, and any dependencies to consider. This not only keeps our clients informed but also helps them plan and prepare on their end.

  3. Managing software releases: I act as a liaison between our developer team and the client's IT team, coordinating software releases. This involves ensuring that both teams are aligned and that the client's infrastructure and systems are ready for the release.

  4. Evaluating security measures: I'm also involved in assessing security measures. This includes assessing urgency and potential risks based on developer feedback and research into software versions and vulnerabilities. This critical part of our work helps ensure the security of our software and strengthens our clients' trust in us.

  5. Putting together offers: Additionally, I assist in creating offers based on the team's estimates for new projects or planned tasks. This ensures that we provide accurate and realistic terms that help our clients plan their budgets and timelines.

  6. Tracking billable hours: Finally, in a similar vein, to help our clients with their budget planning, I prepare overviews of the hours worked during a certain time period. This transparency allows our clients to adjust their budget plans accordingly and ensures there are no surprises when it comes to billing.


These tasks may not be part of the traditional Scrum Master role, but I've found that they greatly enhance the support I can provide to our clients and improve our team's efficiency. In the next section, I'll discuss the benefits and challenges of this expanded role.


The Benefits and Challenges of an Expanded Scrum Master Role

Expanding the traditional role of a Scrum Master to include these additional tasks has brought both benefits and challenges. On the benefits side, the expanded role allows for enhanced client support.


By taking on tasks like planning projects, evaluating security measures, and creating proposals, I'm able to provide more comprehensive support to our clients. This not only helps to build stronger relationships but also ensures our clients feel well-supported.


In addition, these tasks help the team work more efficiently. By handling project planning and coordination tasks, I can help free up the developers to focus on what they do best: developing great software.


Moreover, getting involved in areas like security measures and project planning allows me to learn new things and share this knowledge with the rest of the team, contributing to our collective learning and growth.


However, this expanded role is not without its challenges. One of the biggest is balancing the different tasks and responsibilities. Prioritizing effectively to ensure that all tasks are completed on time and to a high standard is crucial.


With these additional tasks to handle, it can sometimes be a challenge to maintain focus on the core Scrum Master responsibilities. It's important to always keep the main goal in mind: helping the team to deliver as much value as possible.


Another challenge is managing expectations. As the role expands, it's crucial to manage expectations, both within the team and with clients. Everyone needs to understand what the Scrum Master role involves and what they can expect from one.


Despite these challenges, I believe the benefits of the expanded Scrum Master role far outweigh them. By taking on these additional tasks, I'm better able to support our clients and help enhance our team's productivity. And as I continue to learn and grow in this role, I look forward to finding new ways to bring even more value to our team and our clients.


Embracing this expanded role has profoundly influenced my view of the Scrum Master position. It has reinforced my belief that the primary goal of a Scrum Master should always be to help the team work as effectively as possible.


Sometimes, this means stepping outside of the traditional boundaries of the role and finding new ways to support not only the team, but also the client.


The Importance of Building Quality Relationships and Effective Communication

When we think about effectiveness in an agile team, it's not just about how quickly tasks are completed or how many boxes we can check off on our to-do list.


It's also about the quality of the relationships we build and maintain, particularly with our clients. By going the extra mile to support our clients, we strengthen their trust and ensure their management feels confident in our work. This, in turn, fosters a more positive relationship between the client and our team.


Effective communication is another crucial aspect of this expanded role. By keeping clients informed about planned technical updates, providing overviews of hours worked, and coordinating software releases, we can ensure that our clients are always in the loop and understand what we're working on. This transparency helps build trust and makes the clients more benevolent towards the team.


Ultimately, this expanded service for the client not only makes the client feel well-supported and taken care of, but also has a positive impact on our team.


It creates a more collaborative and supportive environment, where everyone can focus on doing their best work. And as a Scrum Master, there's nothing more rewarding than seeing your team succeed.


As a Scrum Master at open200, I've found that expanding my role to better support our clients has not only improved our team's efficiency but also strengthened our relationships with our clients.


It's an approach that requires flexibility, creativity, and a willingness to step outside of traditional boundaries. But the rewards - a more efficient team, satisfied clients, and a fulfilling work experience - are well worth it.


The Evolving Role of a Scrum Master at open200
